Draw your current value curve
Select the factors the sector competes on: price, speed, personalisation, advice, variety, trust or convenience. Score your offer and the alternatives. Use customer and behavioural data, not just internal perception.
AI can extract factors from reviews, calls and lost proposals. Cross-check the results with interviews, because the frequency of a word does not equal its importance.
Apply the four actions
- Eliminate: elements the sector keeps out of habit that customers do not value.
- Reduce: excessive levels that increase cost or complexity.
- Raise: benefits that resolve relevant friction.
- Create: a capability, experience or model the market does not offer.
AI can make personalisation, availability or analysis possible where they were previously too expensive. It can also eliminate forms and handoffs. But every change must connect customer value with sustainable economics.
Look for non-customers and unresolved jobs
Research who rejects the category, who uses it only out of obligation and who solves the problem another way. These groups reveal barriers the competition takes for granted. Ask what outcome they are trying to achieve, not what feature they want.
Rely on AI market research to explore signals, then validate them with real behaviour.
Test the complete proposition
- Exceptional usefulness for a clear segment.
- A price or access model compatible with its willingness to pay.
- A defensible cost structure, including model usage and supervision.
- Adoption barriers: trust, integration, learning and risk.
- An in-house capability that is difficult to copy: data, process, brand, distribution or knowledge.
Experiment before transforming
Create a proposition, prototype or concierge service and compare it with the current alternative. Measure adoption, outcome, cost and repeat usage. An AI-powered MVP lets you validate the new curve without building the entire platform.
Avoid cosmetic differentiation
Adding a chatbot or an AI label does not change the proposition if the customer gets the same result. The difference must show up in a metric or an experience: less uncertainty, a better decision, previously unavailable access or a service that learns through authorised use.
Review what you need to stop doing. Value innovation requires focus; if you only add features, costs and complexity rise until they destroy the advantage.

A consultancy can eliminate lengthy reports the client does not use, reduce information-gathering meetings, increase clarity and follow-up, and create an assistant that answers questions based on project evidence. AI is not the proposition by itself: it enables a more continuous and actionable experience.
It should then check whether the client values that experience, trusts the answers, what supervision it requires and whether the new cost supports the price. The value curve combines technology, process and business model.
